A Strategy for Now and Later

A large health system faced significant constraints while consolidating multiple organizations, including combining infrastructure, operations and four separately deployed instances of the Epic EHR. A hardened timeline, financial and market pressures, and overlapping transformation initiatives exacerbated both risks and dependencies.

A capable partner would need to be fast, flexible, and cost-effective.

A Balanced Team Delivering Reliable Outcomes

Impact Advisors deployed a blended team of onshore and nearshore Epic analysts with primary responsibility for all live environments and associated third-party applications. The team began work immediately, balancing dayto-day support while coordinating changes to production environments with the health system’s implementation team.

Impact Advisors also contributed to unification by evolving support processes and ServiceNow configuration to reflect a single organization. The team deployed select build consolidation and workflow redesign to reduce the volume of change introduced for users upon unification.

While nearshore staff lacked the experience of traditional consultants, Impact Advisors guaranteed service reliability and excellence by:

  • Supporting analysts through Epic training and certification
  • Working alongside analysts upon integration into client services
  • Coaching analysts through Impact Advisors’ Analyst Development program
  • Inspecting analysts through Impact Advisors’ Quality Center of Excellence
  • Revising team composition after proving nearshore analyst performance

Significant Savings for Years to Come

The project was delivered on time and within budget, adhering to contracted service level agreements and KPIs. The engagement resulted in an estimated $8 million in savings compared to market consultant rates and approximately $4.2 million in annual savings in ongoing IT operating costs. Consequently, the client anticipates extending Impact Advisors’ services for long-term IT operations and sustained savings.
